作業流程分析與改善-以溢新公司為例

一、簡介: 

溢新實業所經營的主要項目是CNC加工及各種精密機械建製造加工,其中最引以為傲的是高精密隔還加工。

二、動機:

1.     大部分處理客戶訂單的方式,都是使用紙本打印與手寫資料之模式

2.     因為庫存紀錄不確實,造成成品生產過多.

三、目的:

1.    訂單流程的改善。

2.    解決成品庫存紀錄不確實。

3.    降低呆廢料的產生。

四、特色:

透過持續改進的活動,確保產品品質與服務的水準及確認對生產的每一個產品負完全的責任,以誠懇的服務態度承接訂單,期望為客戶提供更完善的加工品質。 

五、研究方法:

1.       利用電腦化的訂單分析,來改善手寫的文書處理。

2.       造成呆料及舊料產生之作業,應採取預防措施,生產作業、料件管理、驗收管理。

六、結論:

由本組對溢新公司的訂單資料跟庫存狀況所做的研究,發現溢新公司接受訂單的管道,造成業務人員花費許多不必要的時間在整理訂單,以及對於庫存紀錄不確實,致使成品生產過剩、庫存紀錄與實際不符,導致呆廢料產生。

Because the inventory records are not, resulting in excessive production.

Spills from this group of new order data with studies conducted by stock status, found new company accepts orders pipeline spill, resulting in operational personnel spend unnecessary time in the finishing order and inventory records, resulting in overproduction, inventories of finished products record does not match actual, resulting in waste.

本專題的研究對象是戀味大西洋複合式餐廳,目前戀味大西洋的店長想要自己出來開一間店,還有希望可以開放連鎖加盟店,因此本研究針對戀味大西洋來分析現在的狀況,分析出對戀味大西洋較完整有利的加盟合約條款。

二、動機:

(一)為了使公司能夠有更多獲利,先透過SWOT進行分析與改善。

(二)為使公司工作流程更順暢,協助建立品質改善分析及撰寫SOP。

三、目的:

面對企業間的競爭,如何讓公司維持在一定的獲利水平,必須擁有好的作業流程以及更好品質的產品。

本小組進行了SWOT分析並且改善了工廠的一些品質問題並且替公司撰寫一套SOP範本。

本專題報告以保強塑膠工業有限公司為研究對象,從公司的SWOT分析做起,在了解公司所面臨的內、外部優劣環境後,建議公司先從生產數量最多的連結扣和馬達葉扇的操作程序着手改善,同時對於公司的倉儲系統的改善亦提供諸多建議。

二、動機:

(一)提升中小企業的生產效能,減低時間與成本。

(二)解決該企業存在的問題點。

三、目的:

 設法改善工廠布置以得到產品製作效能的提升,及符合使用倉儲管理之應用。

四、特色:

 運用生產流程及倉儲管理的知識以塑膠射出為主題研究。

五、研究方法:

     先了解塑膠射出生產流程,勘查工廠布置,探討是否有改善空間,經研究後討論出改善方法。

This special report is study about plastics industries, and by using SWOT analysis to understand the company views. According the most produce quantity of the clip and motor, we proposed a SOP sample to the company to improve its process. At the same time we also help the company's storage system by improvement its factory layout.

2. Motivation:

(a) Raising corporate productivity effectiveness to reduce the time and costs.

     (b) Resolving the enterprises problems.

3. Purpose:

To raise the factory furnished products by improving factory layout and raise the use of storage management.

4. Significance:

We use the knowledge about manufacturing process and storage management for the factory.

吉鋁業公司限於工廠場地空間不足而導致機台擺設讓走道狹小人員走動不方便,因此造成現場的工作環境不良,生產線的不順暢。

三、目的:

透過改善工廠現場空間調整及流程改善來提升整體生產效率,減少閒置時間提升公司的競爭力。

四、特色:

運用 IE 手法,透過加工流程與現場佈置改善,除了大幅縮短搬運距離,也連帶提供勞工一個安全的工作環境。

1.  Introduction:

The project explored the facilities layout and processes of a case company. The extruded aluminum factory’s manufacturing processes and handling planning were analyzed. Through factory floor space adjustments and manufacturing process improvements, the production efficiency was enhanced and idle time was reduced. Then the company's overall competitive advantage was improved.

2. Motivation:

With limited factory floor space and poor shop floor layout, the Chun-Ji Aluminum company faced with situations of inadequate machines layout and inconveniently narrow aisles. Those above situations led to the poor work environment, and the production line was not running smoothly.

3.   Purpose:

Through factory floor space adjustments and manufacturing process improvements, we wanted to enhance production efficiency and reduce idle time, then to improve the company's overall competitive advantage.

4.   Significance:

By applying IE tools on manufacturing processes and shop floor layout improvement, our project not only significantly shorten the transportation distance, also contributed to providing a safe working environment.

5.  Methods:

IE tools, including facility layout and process improvement methods, were introduced in this project to explore the as-is and to-be status for product line.

6.  Conclusion:

(1)  Plant processes successfully improved, and the process time was reduced.

(2)   Material transportation distance was shorten, and product handling time was reduced.

Through this project, we practiced what we learned in the classrooms in the real shop-floor. Also, some methodologies of Industrial Engineering were applied to help the daily operations of the case company.

倉庫管理問題分析及改善 -以詮偉五金股份有限公司為例

本研究將針對個案公司之倉儲佈置及領料作業進行分析並提出改善方案,設法消除影響工作效率的因素,為求讓個案公司之倉管達到作業流程順暢

二、動機:

倉庫在一般中小型企業佔據了一個非常重要的地位,往往更是佔地(面積)最大的部門,良好的倉儲管理能降低公司的開銷及成本,為企業帶來更大的收益

三、目的:

替個案公司找出問題點,設法改善及消除不必要的浪費,包含時間、動作、倉位的浪費

四、特色:

透過儲位編碼的建立,以及運用流程程序圖、動線圖以及在學校所學的知識為倉庫改善領料作業的流暢度,以提升公司整體效率

五、研究方法:

分析倉儲最大儲存量和現有儲存量,針對物料進行盤點,蒐集儲位資料及儲位編碼等,並與ERP系統資料進行比對與分析,並進一步討論領料動線,有效提升整體效率

六、結論:

透過兩個階段的分析與改善,並運用在學校所學的知識與技能,為公司建立機制、動線的改善,讓作業流程更具體化、標準化及系統化。經過設計的標準化制度,能讓人員工作時更簡單與順暢,進而提高公司整體效率

This research is aimed to an example of warehouse layout which analysis and discussion of external communication and try to reduce the factors that affect the efficiency. In order to let the case company of warehouse achieve smooth operation process.

2. Motivation:

Warehouse in small and medium - sized enterprises is prominently. Usually is covered the largest sector, good storage management can reduce the company's expenses and cost, and bring more benefits to the enterprise.

3. Purpose:

Find the problem for the case enterprise. Try to improve and eliminate unnecessary waste which includes the warehouse operation of time, action, position.

4. Significance:

Through the storage spaces encode and use the flow process chart、line graph、the knowledge we learned from college to improve material requisition of category fluency. In order to improve the whole company of production efficiency

5. Methods:

To analyze the maximum capacity and existing storage of the warehouse, collect the inventory data and compare with the ERP system, and further planning the picking line, try to improve the efficiency.

6. Conclusion:

Through the analysis and improvement of the two phases, and use the knowledge we learned from college to establish a mechanism, circulation which make the process more specific, systematic and standardization. After the design of the standardized system make people work more simple and smooth which improve the overall efficiency of the company.
